HJ 房地产公司薪酬体系优化设计
摘要
近几年,随着我国城市化进程明显加快,房地产行业的竞争也愈演愈烈。如何培养并
拥有一支团结、高效的管理团队成为房地产企业可持续发展的关键因素,而目前各房地产
企业都面临着招人难、留人难的问题,这个问题已经成为了各房地产企业管理者急需解决
的难题。
薪酬管理在企业管理中是最敏感的管理环节之一,如何做好企业利润在自我积累的同
时与员工进行客观、合理、公平的分配,这既有利于企业的长期发展,员工又能从薪酬中
获得经济和心理上的满足,从而激励员工的积极性,这是企业自身必须解决好的问题。本
文以“HJ 房地产公司”为研究对象,根据多年的实际工作经验及两年的 MBA 学习,依据目
前任职公司的发展战略和运营情况,对公司现阶段出现的薪酬体系问题进行深入探讨和研
究,提出适应市场需要与企业自身发展的薪酬体系优化设计方案。
新设计方案明确了薪酬体系的设计原则,对各个不同岗位薪酬做了更加科学与公正的
调整,形成了一套包含“高层年薪制、岗位绩效工资制、项目绩效工资制、提成工资制、
额定工资制、谈判工资制”的全面薪酬体系。

THE OPTIMIZATION OF SALARY SYSTEM
FOR HJ REAL PANY
ABSTRACT
In recent years, as China's urbanization has accelerated, the real estate industry, competition
is intensifying. How to train and have a united and efficient property management team to
e a key factor in sustainable development of enterprises, and now are facing the real estate
business is hard to recruit, keep the difficult issue that has e the real estate business
managers need to solve the problem.
Compensation management in business management is one of the most sensitive part of the
management, how to make profits while the accumulation of self and staff to conduct an
objective, reasonable, equitable distribution, which is conducive to long-term development of
enterprises, but also from staff salaries in access to economic and psychological satisfaction, the
enthusiasm to motivate staff, it is the enterprises themselves must solve the problem. In this
paper, HJ real pany for business background, based on years of practical work
experience and two years of MBA study, based on currently serving pany's development
strategy and operations, pany's current phase of the pay system issues in depth and
research, summary to adapt to market needs and develop their own pay system matched to
optimize the design.
