摘要
项目管理是随着近代的经济,特别是信息经济的发展而越来越普及,在家电制
造项目研发和其他的新产品研制中,越来越多的优秀的项目经理发挥着越来越大的
作用。但同时令人沮丧的是利用项目管理进行的项目其成功率一直“居低不上”。现
代经济的发展己经使社会分工越来越深入,在家电制造业己经出现了专业的制造承
包商,产品的设计和生产有逐渐分离的趋势。一个产品从概念的产生,设计方案的
形成,直到在生产线上被制造出来推向市场,必须要有一个有效的管理控制体系使
整个的流程运作得更有效率。
本文是运用自己所掌握的项目管理知识,从分析德豪润达公司的新产品研发过
程入手,重点分析了公司的新产品研发流程及研发过程中存在的项目管理的问题。探
讨如何将多项目管理的方法和管理模式应用于公司新产品研发项目的管理,整合并
重新设计了公司的新产品研发流程及多项目的管理和运作流程。提出首先应建立项
目的评价指标体系,对多个项目进行评价和排序。其后根据项目的性质进行分组,同时
制定项目计划。再后项目管理办公室进行资源的统一分配和协调,在项目的执行过程
中分阶段进行评审,以控制各个项目的研发进程。最后在项目完成后应对项目在时间
进度、质量、研发成本等方面进行绩效评价。通过在公司运行上述流程,实践证明能
够有效提高新产品的研发效率,节约新产品的研发成本,提高新产品研发项目的质
量,从而提升公司核心竞争力。

Abstract
It’s generally said that modern project management is more and more popular with
the development of the economics, especially with the development of the IT economics.
More and more excellent project managers take more and more responsibility when
developing the appliance industry project and designing the other new products. But a bit
depressed, the ess rate to implement PM is quite low. As the development of modern
economy, there is more and more profound divide of work. In household appliance
manufacturing industry, there already are some professional manufacturing contractor and
a trend of separation design and manufacture. There should be a good management and
control system to conduct the development process of a new product, from the concept
starts to finish the design, until to produce it in the production line, with high efficiency.
By project management knowledge, the dissertation start with the process of new
product development and mainly analyze those project management problem in the
process of new product development in pany .I would like to discuss how to apply
the method of multi-project management and the model of multi-project management to
new product development and anize and redesign
