摘要

流程再造是管理科学发展史上的一个重要标志,是当今先进的管理思想,国内外许多
企业通过实施流程再造,管理水平得到极大地提高,企业绩效有了飞跃。山东通裕集团股
份有限公司同其他企业一样,在世界经济一体化和信息技术的发展过程中,面临着新的机
遇和挑战,如何在激烈的市场竞争中求得生存和发展,是山东通裕集团股份有限公司面临
的一个重要的研究课题。
本文从山东通裕集团股份有限公司的生产管理现状出发,针对物资采购过程中出现的
采购周期长,到货时间、质量难以控制以及库存积压过多等弊端,提出组建物料配送中心
的再造方案,以期实现扁平化管理、仓储下料配送一体化、科学套裁,不断提高材料利用
率,确保供应与生产的连续稳定。针对生产流程中的多极管理,车间布局不合理等情况,
提出对公司有关生产部门进行有效整合,实现生产安排合理,设备利用充分,确保生产任
务按时、高效完成。本文按照流程再造基本原理,以价值链分析法和精益制造思想为应用
研究的理论基础,借鉴国内外其他生产企业流程再造的成功经验,对山东通裕集团股份有
限公司的生产管理流程设计出了再造方案,并提出该方案在实施过程中应具备的组织领导
和技术、制度等方面的保障。
本文不仅为山东通裕集团股份有限公司生产管理流程的重新设计提供了一定的
依据,而且为同类企业的业务流程再造提供了参考。

ABSTRACT

Business Process Reengineering (BPR) is an important mark in the history of science of
management, and it is also the advanced management thought nowadays .Many foreign
enterprises have improved their management level by using BPR, so have their achievements.
Like other enterprises, Shandong-Yu Group Co., Ltd. is facing new chances and challenges
during the process of the Integration of the World Economy and the development of
Information Technology, how to exist and develop in the keen petition is an
important researching subject which Shandong-Yu Group Co., Ltd. facing.
Based on the research about the present situation of producing management, and the
problems such as long-term procurement cycle, the hard-control of time and quality, this article
puts forward a BPR plan about forming a goods-sending center in order to realize flatting
management, the integration among storing, using material and 一 sending, and scientific
cutting out, So that the enterprises can increase the utilization ratio and ensure the stable
procedure between supply and produce .B
