项目管理在F公司IPD实施过程中的应用研究

摘要
F 公司从 1998 年成立至今,产品开发管理经历了以技术开发、样机研制为主,
到以市场需求为导向逐步向产品化管理过渡的过程,但在开发理念、组织结构、开
发流程、过程控制以及绩效评价等诸多方面都与业界先进管理水平存在较大差距。
随着电信及互联网业务的迅速发展,F 公司所处的市场环境也日益复杂,导致 F 公司
的生存和发展面临着严峻的挑战。通过分析,主要是因为 F 公司缺乏有效的产品开
发体系,特别是没有组织机构关注产品开发体系建设,没有形成制度建设、制度执
行、制度审计闭环管理。
F 公司在 2009 年通过引进 IPD 开发模式来指导和推进新产品的开发,虽然收到
了较好效果,但在实施过程中也遇到了种种问题。其中如何构建适应 IPD 开发模式
下的项目管理体系就是需要面对和解决的问题之一。本文通过对 IPD 开发模式的介
绍和项目管理理论及方法的研究,分析了在 IPD 开发模式下如何将项目管理理论及
方法与之有机结合,以保障 IPD 流程的有效执行。同时构建了 F 公司适合 IPD 开发
模式下的项目管理体系,并对与产品开发质量密切相关的项目风险管理和项目质量
管理进行了重点分析和应用研究,并建立了相应的管理体系。最后对在 IPD 实施过
程中运用项目管理理论和方法前后效果进行了对比分析,得出将项目管理理论及方
法与 IPD 有机结合能保证 IPD 流程能更有效执行的结论,并针对目前 F 公司的应用
情况提出进一步的改进对策。

Abstract
pany from its inception in 1998 , experienced product development
management from technology development, prototype development mainly to the market
demand, and gradually transition to the product management process, but in the
development of philosophy, organizational structure, development process, process control
and performance evaluation, and many other aspects of the advanced level of management
with the industry there is a big gap. With the rapid development of munication and
industry, pany faces the plex market environment, All
these problems led that survival and development of pany is facing severe
challenges. By analyzing the source of the problem, mainly because of the lack of
effective product development system, in particular, no research and development
organizations concerned about the management system, there is no system construction,
system implementation, system audit loop management.
