摘要

流程再造是 90 年代兴起的一项重要的管理变革,企业通过流程再造变革组织
结构、生产管理及科研开发,从而在生产成本、制造质量、反应速度等方面取得
显著绩效。本文以 JS 摩托车零部件制造为研究对象,运用流程再造理论探索优化
企业生产管理、技术管理、产品开发的具体方法。
本文首先从企业自身需求出发阐述题目的由来。其次简述流程再造及相关理
论内容,重点为流程再造、精益生产、六西格玛等。然后详细分析摩托车零部件
制造业及 JS 集团的现状,通过对比国有企业、合资企业、民营企业三种性质完全
不同企业的发展历程,明确 JS 集团零部件制造企业存在的问题。随后根据流程再
造理论制订出企业改进的方向,在技术路线、生产流程及组织结构三个主要项目
上进行变革。技术路线上融合合资企业和民营企业之所长,重点对加工设备选择、
工艺设计、质量管理三个方面进行改善。生产流程上推进精益化使企业加快流程
速度、降低成本。组织结构上以迅速满足顾客需求为导向对企业科研及生产组织
结构进行变革。最后,通过列举实例对该方案的可行性进行分析和效益评价。
这一再造方案已在企业新产品开发及新生产线建设过程中部分实施,并取得
了一定的效益。企业正面临搬迁重组这一重大变革,随着变革的深入,其效益将
会逐步得到进一步体现。

ABSTRACT

Business Process Reengineering(BPR) is an important management change since
1990s, Business can get significant improvement on cost、quality 、velocity and etc,by
using process reenigeering to aization structure、production and science
development. On base of JIANSHE GROUP MOTOCYCLE Product -manufacturing,
this paper is applying this theory to serch for the specific method of optimized
enterprise production 、technical management、and research.
This paper first explain from the need of my business why I chose this
,it mends BPR and other correlated theory,such as Process
Reengineering、Lean production 、Six singma and ,it analyzes the present of
motocycle product-manufacturing and JIANSHE pares the differrent
development process among the national enterprise 、the cooperated enterprise and the
privated enterprise,so we can understand our problem on JIANSHE GROUP
MOTOCYCLE Product -manufacturing. Then , according to BPR,I assimilate the merit
of the cooperated enterprise and the privated enterprise,and formulate three changed
derections on technique route 、 production process aization
