项目管理方法在公司航空发动机型号研制的应用

摘要
项目管理方法是以系统工程理论为基础,以结构化的方法论为基点。本文针对
公司航空产品研制的特点,分析了公司的生产现状及组织结构情况,在新机型号研
制过程中运用项目管理方法,利用项目管理成熟度模型提高组织的项目管理成熟度。
制定全面的项目管理计划,缩短研制周期,实现新机研制顺利转换进入批生产,满
足用户需要。
本文主要研究内容包括:
,建立适合公司特点的矩阵型项目管理模式。
2. 明确型号研制的管理范围,同时运用工作结构分解方法建立了型号研制
的分解结构(WBS),建立责任分配矩阵,通过 CPM 法确定关键路径。
,制定型号项目进度计划,并对项目进度计划进行实
施与控制,以求进度满足型号研制的要求。
,并制定了风险管理计划,同时将风险应对计划运
用到生产计划制定与进度控制过程中。
,实现新机一设计定型后,就能顺利批量生产,
满足用户的需要。

ABSTRACT
Project management is based on the theory of systems engineering and at
the base point machinery methodology. In this paper discussing the feature
in the course of the developing and manufacture on aero engine and analyzing
anizing structure of our corporation and the production status in quo,
we make use of the method of project management in the developing of the new
model engine. We lay a course on the project management and control the
schedule to shorten period of product developing. And the trial-manufacture
has been finished, which the product is finalized the design,the production
in small lots can be e true essfully. Let customers contented.
The main contents of the paper are summarized as follows:
1. The models of project management are analyzed contrastively, the
matrix one has been chosen to adapt to our corporation.
2. It is definitude the scope of the project management. The WBS of this
type has been established, at the same time the responsibility matrix has
been set down. The CPM can be used to confirm the key route.
3. We make the project schedule on the basis for work and carry
out it. At the same time we check it. So the rate of progress is met with
demand of the new type.
4. We set down the plan of controlling the project risk. And we make use
of it to set down the pro
