基于供应链环境的霍尼韦尔采购管理研究

摘要
本文从供应链视角探讨霍尼韦尔公司的采购管理思路、方法及工具,注重探
讨实用和可操作的准时制采购和供应商管理库存,具有显著的前瞻性、适用性和
新颖性。
在通过多种渠道收集、整理和分析的基础上,笔者对霍尼韦尔公司安防产品
的经营环境进行了比较充分的分析,内容包括安防行业的国际国内背景、霍尼韦
尔面临的宏观环境、产业环境和优劣势分析。在简要介绍供应链环境下的采购管
理基础上,对霍尼韦尔采购管理现状进行了深入分析,并发现存在问题。在此基
础上提出了供应链环境下的霍尼韦尔采购战略。以具体的实例分析原材料本地化,
以及其对成本节约的作用。通过详细介绍批量合并,供应商运作管理和供应商早
期参与,阐述了实行外部资源管理的重要性。以五个部品为例对供应商看板过程
进行了演示,推导出看板数量的计算公式、看板卡的设计以及供应商看板的流程。
详细介绍了霍尼韦尔的准时制采购,定量定性分析其对成本节约的效果。接着,
具体介绍了霍尼韦尔的物流运作战略——供应商管理库存(VMI)和物流外包,
并详细演示了 VMI HUB 的运作过程,为实现霍尼韦尔“零库存”目标找到了一
个有效途径。最后,通过分析霍尼韦尔现有采购流程的现状,得到再造后的采购
流程,从而达到优化霍尼韦尔采购管理、提高采购流程效率的目的。

Abstract
The purchasing management for Honeywell is studied consideration in supply
chain, and the practicability and feasibility of just-in-time(JIT) purchasing and vendor
managed inventory(VMI) are emphatically studied, which have obviously advance,
applicability and novelty. On the basis of collecting, preparing and analyzing variation
of information, Honeywell operation environment prehensively analyzed, which
includes overseas and domestic environment of the security business, macro and
industrial environment that Honeywell is confronted, and SWOT analyzing. This paper
provides four purchasing strategies for Honeywell after an analysis of current
purchasing management and problem Honeywell faced.
At first, in order to save cost, the material localization is practically analyzed
using the resistor for a typical example. It is very important to utilize external resource
management . Meanwhile, supplier reduction, supplier management and supplier early
involving(SEI) are studied too. Second, the supplier kanban method, procedure and
kanban size calculation can be obtained after giving a demonstration for supplier
kanban. Running JIT purchasing for local suppliers, the inventory cost can be saved
